Second, it had to connect data from more than 15 storefronts. 

Third, it required integration with over 27 interfaces, including e-Tax systems, e-marketplaces, banking systems, warehouse management, and more. 

As if that were not challenging enough, there was one final condition: the entire system had to be completed and fully operational within 5 months.

Secret #1: Nail Down Requirements With Total Clarity

“The main reason many SAP projects fall behind schedule is a lack of true understanding of the business process. Teams spend too long designing a workflow that fits the client’s needs. The worst case I’ve seen is when a finished system is tested with the client, only to discover it wasn’t what they wanted, forcing multiple rounds of rework before it’s usable. Also, missing requirements or hidden constraints often surface later because the system was designed without grasping the underlying business process,” says Prame, drawing on more than 20 years of experience in the industry.

“We combined the experience of team members with expertise in different areas. Instead of accepting every requirement as given, we asked the client where each came from, whether it was necessary, and what impact it would have if implemented.” 

“Through this process, we designed business processes and system functions covering almost 90% of the client’s needs during the design phase. When we moved to implementation, there was little rework. Everything progressed according to our plan.”

“The client responded by sending C-level executives to join our requirements and system design sessions directly, making key decisions with us in real time. In some sessions, the CEO showed up in person. That level of involvement let us move fast, and it was a major reason the project came together on schedule. We weren’t working on this alone. It took real collaboration with the client, and in this case, the client’s cooperation was outstanding.” 

That shared commitment, everyone rowing in the same direction, is exactly what got the project across the finish line on time. 

Secret #3: Customize With Precision, Exactly Where It Counts

  • Previously, the monthly financial closing process took dozens of days. With the new system, it was reduced to only a few days. 
  • Previously, downloading and consolidating sales data from every e-marketplace took approximately two to three days. Today, the team can access daily sales summaries in real time directly through a dashboard. 
  • Previously, information from each subsidiary had to be reviewed separately. The organization can now view data from all subsidiaries through a single dashboard, significantly improving overall visibility across the group. 
  • Previously, manually counting inventory took almost an entire week. Today, the information can be accessed directly through the dashboard.
